What "The Heater Is Running" Doesn't Tell You
A heater that is operating is not the same as a heating plan that is keeping pace with the job. Here is what to actually watch for once equipment is running.
The heater is on. Fuel is burning. Nothing is flashing red.
That is the moment most crews stop watching closely, because the equipment looks like it is doing its job. But "the heater is running" answers a much smaller question than it seems to. It confirms the equipment is operating. It does not confirm the heating plan is actually keeping pace with what the job requires.
Those are two different things, and the gap between them is where problems hide in plain sight.
Operating is not the same as keeping pace
A heater can be fully operational and still be losing ground.
If fuel quality drifts, output can drop while the unit keeps running exactly as it was before, just producing less heat for the same fuel burn. If volume or temperature requirements shift mid-job, a heater that was matched to the plan an hour ago can quietly fall behind without ever shutting off or throwing an alarm.
None of that shows up as "the heater stopped working." It shows up as water that is not quite reaching target temperature, or a ramp time that is slower than it should be, or a crew that is running the equipment harder to get the same result it got easily an hour earlier.
The equipment is running the whole time. The job is not going as planned the whole time. Both of those things are true at once, and only one of them is visible if the only thing being watched is whether the heater is on.
What output drift actually looks like
Output drift rarely announces itself.
It shows up as small, easy-to-rationalize signals: a temperature reading that is a few degrees lower than expected, a ramp-up that takes a little longer than the last cycle, a fuel burn that feels slightly higher for the same output. Any one of these on its own looks like normal variation.
Together, they are the early signs that the heater is not delivering what the job needs, even though it is technically running the entire time.
By the time drift is obvious enough to notice without watching for it, the job has usually already been running behind for longer than anyone realized.
What to watch for beyond "is it on"
The better question is not whether the heater is running. It is whether the numbers coming off the heater match what the job actually requires.
Is the water reaching target temperature, or getting close and holding there? Close-but-not-quite is a different problem than obviously wrong, and it is much easier to miss.
Is the ramp time consistent, or creeping longer? A slower ramp than the last comparable stretch of the job is often the first sign something has shifted.
Is fuel burn matching expected output, or does it take more fuel to get the same result? This is one of the clearest signs of drift, because it shows up in the numbers before it shows up as a visible failure.
Is the crew actively confirming these numbers, or assuming the equipment is fine because nothing has alarmed? A heater that has not failed is not the same as a heater that is performing to plan. Confirming the difference takes someone actually checking, not just watching for red lights.
What standby time disguised as progress costs
The most expensive version of this gap is standby time that looks like progress.
If the heater is running but not actually keeping pace, the job clock keeps moving while the actual objective, heating the required volume to the required temperature, falls further behind. That time gets billed the same as time when the plan was working exactly as intended, but it is not producing the same result.
By the time someone notices the water is not where it should be, the job has often absorbed hours of runtime that did not move the plan forward the way it should have.
Define "working" before the job starts
This is a planning gap as much as a field gap. If nobody has defined what "the plan is working" actually looks like in numbers, before the job starts, there is nothing concrete to check against once equipment is on location.
That definition should include:
- The target temperature the water needs to reach, and how close counts as close enough
- The expected ramp time for the equipment on the fuel being used
- The fuel burn rate that should correspond to expected output
- Who is responsible for checking these numbers against the plan during the job, not just watching the equipment run
Once those numbers exist, "the heater is running" stops being the only signal anyone is watching for.
Running is not the same as on track
A heater that is operating and a job that is on track are not automatically the same thing. The gap between them is where fuel gets wasted, runtime gets absorbed without producing results, and problems get discovered later than they should have been.
Before mobilizing equipment for a fall or winter program, define what "working" actually means in numbers, not just in whether the equipment is turned on.
